The challenge
A €2B-scale BSS platform serving Tier-1 telecom operators had grown faster than its engineering operating model. Releases were heavy, regression cycles long, and architectural drift was slowing onboarding of new customers.
What we did
- Re-shaped the engineering organisation around product lines with clear ownership.
- Introduced trunk-based delivery, automated regression, and a hardened release train.
- Drove cloud-native re-platforming for core BSS components while protecting customer commitments.
- Coached senior leaders on portfolio governance and predictable delivery.
The work
The mandate combined two contradictory demands: keep shipping for existing Tier-1 operators while re-architecting the core for a cloud-native future. The wrong move in either direction would have cost customer trust or competitive position.
We started by clarifying ownership. Product lines were re-cut around outcomes, with senior engineering leaders accountable end-to-end. That alone removed weeks of cross-team coordination on every release.
From there we hardened the delivery system — trunk-based development, automated regression at the component and integration tiers, and a release train that customers could plan around. Predictability turned into a commercial asset.
In parallel, the core platform was decomposed into independently deployable services with clear contracts. The cloud-native track shipped without ever blocking operator releases.
