The challenge
AI experiments were running across business units, but value was not compounding. The organisation needed a credible operating model to take selected use cases from pilot to production — safely, measurably, and at scale.
What we did

- Stood up a delivery model for AI-native features inside core platforms.
- Embedded governance, evaluation, and human-in-the-loop controls from day one.
- Coached product and engineering leaders on AI-augmented delivery practices.
The work
Logistics rewards reliability. An AI feature that works 95% of the time can be worse than no feature at all if the remaining 5% lands inside a customer commitment. We treated production-readiness as the first-class design constraint, not an afterthought.
The portfolio was re-cut to focus on workflows where AI created measurable operational leverage — and where outcomes could be evaluated against ground truth. Speculative bets were parked, not killed, behind a clear bar for promotion.
We then put the delivery model in place: shared infrastructure, evaluation harnesses, observability of model behaviour in production, and explicit ownership for every deployed capability. AI features ship through the same governance as the rest of the platform.
The result is not a single hero feature — it is a system that lets the organisation keep promoting AI capabilities into production with confidence.
